Evaluation and Renovation of the A2 Assembly Factory in Aguscaliantes.

Situation :
In 2023, Nissan initiated a comprehensive operational assessment of its A1 assembly plant in Aguascalientes, aiming to define a long-term modernization plan with a 20-year of operative revenew.

Target:
Identify areas for improvement across assembly processes, systems, resources, and technologies, and develop a detailed investment proposal covering cost, timelines, risks, and required infrastructure upgrades.

Actions:
Led an 8-month project to map and analyze the plant’s entire value chain. Conducted in-depth assessments through interviews with operations staff, directors, IT teams, and service providers, supported by documentation reviews, site visits, photography, and video analysis.

Role:

Project Manager.

Result:
Delivered a comprehensive business case highlighting reusable systems and critical areas for improvement, prioritized by operational impact. Proposed three investment scenarios, presented to executive leadership in Mexico, the U.S., and Japan. The proposal was approved; the 7-year transformation program is currently underway.

Navitare Reservation System Migration to SABRE.

Volaris

Situation: 
In 2008, Volaris needed to migrate its reservation system (Navitaire) to SABRE, the platform used by new commercial partner Southwest, to enable joint operations on U.S. routes. 

 

Target:
Lead the full migration of operational, financial, administrative, and technological processes to the new platform, ensuring operational continuity and international regulatory compliance.

 

Actions:
Oversaw a 1.3 year project involving 80+ team members and a budget of over $135M MXN. Coordinated cross-functional planning with internal teams and Southwest, managed vendor selection, contracts, and oversaw delivery tracking, payment administration, and executive reporting on risks, issues, and progress.

Role:

Project Management Office (PMO).

Result:

  • Complete overhaul and migration of core systems: check-in, flight services, accounting, CRM, marketing, payment gateways, and security.

  • Full data migration: customers, routes, prices, services, and business logic.

  • Company-wide training in SABRE.

  • Automation of all business processes and creation of technical and operational documentation.

  • Certified under IATA international standards.

  • Security systems and infrastructure successfully implemented.

The successful implementation enabled seamless integration with Southwest, expansion into U.S. markets, and was a key enabler of Volaris’ IPO in the U.S. The project was delivered in a record 11 months, resulting in a 34% increase in sales within the first year.

Online Banking System Modernization

Santander Logo

Situation:

Banco Santander México needed to modernize its online banking systems to meet new federal regulations and integrate with Santander’s global platforms in Spain and the U.S.

Target:
Standardize and automate 86 internal digital banking systems (corporate and retail), ensuring cross-border connectivity, regulatory compliance, and uninterrupted service.


Actions:
A project was executed with 15-month of duration, with 90 fully dedicated consultants (local and international) and a budget exceeding $100M MXN.


Oversaw development of payment systems, security, infrastructure, authorization flows, and audit mechanisms for 86 online banking applications as well the budget management ensuring the project status report releasing every week. 


Configured all channels, permissions, and certification tools; redesigned UI mockups for each service.


Managed conceptual, design, and functional testing, as well as certification of payment, security, and calculation mechanisms.
Achieved full production deployment within 8 months, followed by 3 months of hypercare.

Role:

Project Management Office (PMO).

Result:

  • All 86 systems deployed successfully without incidents.

  • Operational and security certifications obtained from an external consulting firm.

  • Project closed with only 4% budget variance.

  • The success led to a follow-up contract to implement the PMO office in Santander Brazil.
